How Detailed Should a Product Spec Be?
Calibrate PRD depth to risk, team familiarity, and how wrong you can afford to be.
There is no universal right length. Detail is a function of risk: the cost of building the wrong thing, the cost of changing course, and how much your team already shares context.
| Factor | Less detail | More detail |
|---|---|---|
| Team knows domain | Experienced squad on familiar surface | New team or new market |
| Reversibility | Feature flagged, easy rollback | Data migration, public API |
| Stakeholders | One PM, one eng lead | Legal, support, sales, multiple squads |
| Discovery status | Still learning weekly | Validated problem, clear solution |
| Regulation | Internal tooling | Healthcare, fintech, privacy-sensitive |
We stopped writing 20-page PRDs when we realized page 3 was the only part eng read — and page 15 was always wrong by ship date.
